The On-Call Handoff Shadow Shift for New SREs

New SREs shadow before they own. The two-week shadow program, the weekly checkpoints, and the graduation criteria.

Week 1: silent shadow

Week 1 is observation only. New SRE joins every page in the rotation, observes without acting, asks questions in 1:1 debriefs after resolution. End-of-week session captures what they observed and what surprised them, which is where the real learning lives.

Week 2: assisted action

Week 2 is assisted ownership. New SRE responds first, senior on-call is backup, senior steps in if the response goes sideways. Real ownership of decisions, real fallback for rescue. End-of-week assessment determines whether they graduate or repeat.

Graduation criteria

Graduation requires concrete checkpoints, not vibes. One sev-2 handled with assistance, top-5 rotation-specific runbooks known, senior on-call sign-off. Documented graduation note captures the "ready because X" reasoning so later review has the breadcrumb.
